How it works

A simple, tailored roadmap to bring clarity, structure and renewed focus.

No off-the-shelf template. We get honest about where the business is now, agree where you want to take it, then build the plan that gets you there.

Step 01 / 04Step one — the audit

First, the honest picture.

Most founders are too deep in the day-to-day to see the business clearly. The Business Clarity Audit is a full, outside read of where you actually stand — evidenced, written down and ranked, so you know the truth before any implementation work begins.

  • A board-ready Business Clarity Report

A written diagnosis of where the business stands, what is driving its performance and what is holding it back. It includes key findings, the evidence behind them and a clear assessment of clients, new business, people, finance, positioning, operations and founder dependency.

  • A commercial baseline and business health scorecard

The measures that matter are recorded so you can see where the business is strong, fragile or exposed. The report also maps the clients, people, revenue and responsibilities on which the business depends too heavily.

  • A North Star and ranked priority brief

You agree what you are building towards and receive a clear hierarchy of the primary, secondary and tertiary issues. You know what must be addressed first, what can wait and what the Operator Advisory needs to solve next.

THE OUTCOME

You come away with the decisions that matter now. What to stop, what to protect, what to fix first and what the business needs to build next. It turns a long list of competing issues into a clear order of action, so you know where to focus your time, money and attention.

Step 02 / 04Step two — the destination

Then we agree where you’re actually going.

The audit tells us where the business is today. Before we plan a single move, I need to understand where you want it to go — and that can be personal, business, or both. No two founders answer this the same way.

Scaling towards an exit

Building something with real, sellable value — a business someone else will genuinely want to buy.

A better work-life balance

A business that runs without swallowing you whole, and finally gives you some of your time back.

Breaking through the ceiling

Getting past whatever has held the business at the same level for longer than you’d like to admit.

That destination shapes everything. It’s why we build the plan backwards — from where you want to end up, not forwards from today’s problems.

Step 03 / 04Step three — the plan

We build it backwards, then break it into sprints.

Your destination is often three to seven years out. A goal that size is paralysing on day one — so we don’t chase it head-on. We work back from it into smaller, manageable milestones, then deliver those as a series of focused sprints.

Inside every sprint, the work is ranked — so effort always lands on what matters most.

The goal that moves everything

The one outcome this sprint has to hit. Everything else waits behind it.

The work that supports it

Important, but sequenced after the primary goal so it never steals focus.

The rest, parked in order

Captured and prioritised, not forgotten — ready for when the sprint frees up.

Big ambition, made manageable — one sprint at a time.

Step 04 / 04Step four — the rhythm

Then it settles into a rhythm.

Once the plan is running as sprints, the work stops being a daunting project and becomes a steady cadence. We keep a short list of priorities, meet on a set rhythm to make the calls, and track what actually moved. This is the retained work — and it’s where the phrase earns its name.

Focused priorities

Each period runs on a short, honest list — not everything, just the few things that genuinely move the plan.

Regular accountability

We meet on a set cadence to make the decisions, unblock the work and keep you honest to the plan you set.

Measurable progress

Every sprint closes on what moved and what’s next — so growth is something you can see, not just hope for.

Where it makes sense

Skin in the game.

Most advisors send an invoice and walk away. Where I believe in you, I back it with my own money.

Sometimes the plan is clear, but the business needs working capital to act on it. Where I believe in the founder and the opportunity, I may reduce my fee, take equity and invest alongside you.

The money might fund a key hire, protect the cash runway or create the breathing space to grow properly. It is only ever considered once we have worked together and understand the business properly.

How the partnership works
  1. 01

    I reduce my fee

Less cash out the door each month, so more of your budget stays working in the business.

  2. 02

    I take equity

I own a slice of the outcome instead of just billing hours. My upside only arrives if yours does.

  3. 03

    I invest capital

Real money in when it counts, to fund a key hire, protect the runway or buy room to grow.

  4. When you win, I win.

One shared outcome, not a supplier and a client. That is what keeps the work honest.
